We gather the data and work through the situation before the session. From the owner — management accounts and 2–3 examples of past setbacks. From the team — participation in short diagnostic interviews.

We talk to the owners and key executives. Often the real topic of the session turns out to be different from the initial framing.

We build the agenda around the questions that keep getting postponed at regular meetings.

Session
A working day: we set out a short framework, trace the path of money from the sale to the bottom line, run a crisis simulation and strategy games where the team makes decisions live and places its bets.
